1. Context
In water and environmental services, field teams handle leak detection, maintenance and treatment-plant operations every day. AI agents can support them, but moving from a promising pilot to a nationwide rollout requires sound architecture, security, compliance with data protection rules and the EU AI Act, and proof that people in the field actually use the tool.
Veolia's Talk To My Plant (TTMP) pilot paired three AI agents, for leak detection, maintenance and treatment-plant operations, and was already showing traction in the field.
2. Client Challenge
Veolia needed to turn three pilot agents into a scalable tool. The next steps were to:
- Validate the technical and security foundations.
- Prove regional adoption before a national rollout.
- Build the case and the plan for a Group-wide rollout.
3. What Sia Did ?
Sia validated, deployed and then planned the scale-up:
- Validation: validating architecture, security (GDPR, AI Act) and agent quality.
- Regional pilot: piloting TTMP across a region, with training and adoption tracking.
- Scale-up plan: turning pilot results into a business case, a deployment strategy and a product roadmap for a Group-wide rollout.
- Ways of working: a compact Product-Tech team (a Product Manager and Tech Lead tandem, backed by a Senior Manager and a Product Owner) embedded with Veolia's field and technical teams, with iterative, user-centred delivery: field workshops, user testing and continuous agent improvement.
4. Results & Outlook
Veolia gained validated foundations for its agents, evidence of regional adoption, and a business case, deployment strategy and product roadmap to take Talk To My Plant from pilot to a Group-wide rollout.
